ICE's own maturity model says customers hit a refactor-or-fork decision at five to seven years. Triad is three times past that.
All thick client, heavy trigger-based logic
A simple form change catches you off guard via the triggers it connects to. The ripples are the surprise — because the team is still learning the system they inherited.
Significant backlog from the TPOC push
Decided in November, full-scale deploy in ~4 months to move wholesale to the web (TPOC). It landed — and left a backlog as the remnant.
October code freeze: asked for a month, got two and a half weeks
Production always outweighs. The team went down a rabbit hole and couldn't find top or bottom. A better sense of the state — not the impact they hoped.
~50 people manually entering application data
A direct tax on speed. You're already moving this to a BPO + automation layer that scrapes the application and pumps clean data back in.
Hub-and-spoke around Encompass

APIs, customer portals, client portals, ETL to the warehouse — all interconnected. Any move to a new instance means making all of that polymorphic and adding abstraction layers. Not horrendously complicated, but another thing that has to be refactored.

Environments — remediation in flight

Dev, UAT, and Prod were out of sync. Within the next couple weeks they'll all share the same schema. That unblocks safe change — it doesn't by itself tell you which change to make.
